A learning management system can show leadership who completed assigned training. Before employees or distributors represent a company in the field, leadership also needs evidence that they can perform the work expected of them.
The distinction matters during a launch or expansion. A dashboard may show every required module as complete while leaving other questions unanswered: which preparation requirements apply to each role, how application is reviewed, who authorizes independent activity and what happens when product information changes.
The LMS is part of the training infrastructure. Commercial readiness depends on the decisions and processes built around it.
Define the commercial readiness requirements before configuring the system
Start with the work the person will perform. A territory representative, a commercial leader and a distributor partner may share an approved foundation, but their responsibilities and preparation requirements can differ.
Define the product and clinical knowledge, approved materials, customer situations and escalation decisions relevant to each role. Include company-specific onboarding requirements and any regional differences that require separate preparation.
A course list should follow those decisions. Assigning the same modules to everyone may be administratively convenient, but it can leave leadership without a clear view of whether each role has been prepared for its actual responsibilities.
Look for evidence of application
Completing a module records participation or completion according to the system’s settings. A knowledge assessment can add evidence of understanding. Neither automatically answers every question about performance in the field.
For example, a representative may recall a study’s results but still need to demonstrate how to discuss the evidence within the company’s approved boundaries. A distributor partner may have reviewed product materials but still need to demonstrate where to find current approved answers and when to escalate a question.
The appropriate evidence depends on the role and the risk of the activity. It may include an assessment, an observed discussion, a demonstration of approved field tools or a documented review of escalation scenarios. Define the method, the criteria and the reviewer before treating completion as authorization.
Establish who makes the commercial readiness decision
A training record has more value when the company can connect it to an accountable decision. Who reviews the evidence? Who addresses an unresolved gap? Who authorizes the person to work independently?
These responsibilities should be clear across training, commercial leadership and the functions responsible for approving product and clinical education. A system notification should not become the default commercial readiness decision simply because no owner has been named.
If the company requires supervised activity before independent customer conversations, that requirement should be visible in the preparation process and the supporting records.
Keep approved content and field support connected
Commercial readiness also depends on what people can access after training. Employees and distributors need current approved materials, a reliable place to find them and a clear route for questions that fall outside those materials.
When approved product information changes, identify who needs the update, what action is required and whether the change warrants another review of application. Recording a new assignment is one part of that process. Leadership also needs visibility into unresolved actions.
An LMS may support versioning, assignments, assessments and records, depending on its capabilities and configuration. Other evidence may sit in connected systems or documented review processes. The important requirement is a reliable relationship between the content, the person’s preparation and the authorization decision.
Build a leadership view that supports action
A useful commercial readiness review asks more than how many courses are complete. Leadership should be able to determine which employees or distributor partners have met the requirements for their roles, which gaps remain, who owns the next action and what must happen before independent field activity.
For a growing company, that view should remain usable across markets. Define a common approved foundation, document justified regional differences and make ownership visible. Otherwise, expansion can multiply inconsistent preparation even while completion reports appear strong.
The purpose is to help leadership make a defensible operational decision based on the company’s defined requirements and the evidence available. Training records support that judgment; they do not replace it.
